My HFS-formatted Mac drive suddenly stopped mounting, and Disk Utility isn’t repairing it. I need help with HFS recovery because there are important files on it that I don’t want to lose. What’s the safest way to recover the data without making the damage worse?
Losing files from an HFS or HFS+ drive is frustrating, but the main thing is not to panic and start trying random fixes. If the files were deleted, the Trash was emptied, or the drive started acting weird after a macOS update, there’s still a decent chance the data is recoverable. What matters most is what you do next.
The first move is simple: stop using the drive.
When macOS deletes a file, it usually removes the file system reference first. The actual data may still be sitting there until something new overwrites that space. So if this is an external drive, unplug it for now. If it’s your Mac’s internal drive, avoid downloads, installs, big file copies, or anything else that writes new data before you start recovery.
Before running recovery, check the basics. Open Disk Utility and see whether the drive shows up with the right size. If it’s external, try a different USB cable or port, since sometimes the “dead drive” is really just a bad connection.
If the drive supports SMART status, check that too. If the SMART report looks normal, you can usually go ahead with recovery. If you’re seeing read errors, bad sectors, random disconnects, or the drive is struggling to stay mounted, it’s safer to make a disk image first and recover from the image instead of hammering the original drive with repeated scans.
If you don’t already have a Time Machine backup, I’d try recovery software before attempting repairs. Repairs can sometimes change the file system, which is not what you want before you’ve recovered the files.
For HFS and HFS+ drives, Disk Drill is a solid option. It can often see drives that Finder won’t mount, and it’s straightforward enough that you don’t need to know much about file systems to use it.
A basic Disk Drill recovery would go like this:
- Install Disk Drill somewhere other than the drive you’re recovering from, if possible.
- Open it and choose the HFS or HFS+ drive.
- Click Search for Lost Data.
- Use the Universal scan for most cases.
- Let the scan finish. You can browse results while it runs, but waiting usually gives you a fuller list.
- Preview the files you care about.
- Select what you want and click Recover.
- Save the recovered files to a different drive, not the original one.
The preview feature is worth using. If a photo, video, or document previews properly, that’s usually a good sign that the file can actually be recovered, instead of just showing up as a name in the scan results.
Also, don’t assume a quick format or emptied Trash means everything is gone. Those actions often remove references to the files rather than wiping the file contents right away. The data may still be there until new files overwrite it, which is why it’s important to stop using the drive as soon as you notice the problem.
That said, software recovery is mostly for logical problems: accidental deletion, formatting, damaged file systems, or drives that are still readable. Hardware failure is a different situation.
Stop DIY recovery if you notice things like:
- clicking, grinding, or other strange drive noises
- the drive no longer appearing in Disk Utility
- repeated disconnects
- scans freezing or ending with read errors every time
If that’s happening, powering the drive on over and over can make the damage worse. At that point, a professional recovery lab is usually the better route.
If the issue is just accidental deletion or file system damage, your chances are much better, especially if you haven’t written new data to the drive yet.
If the drive is making noise or keeps dropping off USB, don’t run Disk Utility or Disk Drill yet. Clone/image it first with something meant for bad drives, then scan the clone, because every full scan is extra wear on the original. Expect the folder tree to be messy if the HFS catalog is damaged, even when the actual file contents are still recoverable. That’s why I wouldn’t judge the situation only by whether Finder mounts it. Finder can fail while recovery tools still read the volume, but filenames, dates, and folders may not all come back cleanly.
The clone-first advice above is the safest route if the drive is even slightly unstable. What I’d avoid is letting macOS “initialize” it, reformat it, convert it, or keep running First Aid because it feels like the only button available. First Aid is for making a volume usable again, not for preserving the best recovery state. If the data matters more than getting the drive mounted, treat repairs as something to try after you have copied off what you can.
If it shows the correct size in Disk Utility and stays connected, scan it read-only with recovery software and recover to a separate disk. Disk Drill is fine for this kind of HFS/HFS+ scan, but use it as a scanner/recovery tool, not as permission to keep poking the original drive all day. If the drive was encrypted, you’ll need the password/key for meaningful results. If scans start crawling, freezing, or throwing read errors, stop and go back to imaging or a recovery shop. The annoying answer is that the safest method is usually slower than the tempting one.
